Print methods and colour matching on small runs

Colour is the part of a packaging job that gets approved on a screen and rejected on a pallet. On a short run the method you can afford is usually the method that controls colour least, and that trade is worth understanding before you pick a brand colour rather than after.

Mixed or simulated: the first question

There are two ways to put a colour on a box. Mix the ink before it reaches the press, which is a spot colour. Or build it from overlapping process inks, normally cyan, magenta, yellow and black, which is a simulation. Pantone is a proprietary spot colour system: a number, a printed swatch and an ink mixing formula. Quoting the number tells a converter which ink to mix. It does not describe what the result will look like on your board, under your varnish, on your press.

Most short-run packaging simulates rather than mixes. A simulation lands close for many references and not at all for others, with bright oranges, deep blues, metallics and fluorescents failing most often, because they sit outside what four process inks can reach. So the first question is not which reference to use. It is whether the colour will be mixed or simulated, and on what substrate.

The methods compared

The table describes mechanism, not prices. Every one of these varies by press and by site, so quote your artwork on your substrate with your converter.

Offset has the most published process control behind it. ISO 12647-2:2013 specifies process parameters and their values for four-colour offset, and its scope covers printing on cardboard material for packaging. Ask your converter whether they work to it and which parameters they measure. If they name no control standard, the colour agreement below is doing all the work.

Why the same reference shifts

A reference number is constant. Everything it touches is not.

  • Coated against uncoated stock. The same ink on the two is not the same colour, which is why spot references carry a paper-type suffix. Quote it without the suffix and the converter chooses for you.
  • Ink film thickness. More ink reads darker, and it is a live adjustment on press. That is why a tolerance is worth agreeing rather than assuming.
  • Varnish and lamination. Both go on after the colour and both change it: gloss deepens, matte flattens. Approve with the finish on.
  • Metallised and kraft substrates. Ink on these is partly transparent, so the substrate is part of the colour, and a white underprint is a separate press unit.
  • The light you look under. Samples that match in a viewing booth can disagree under office LEDs. ISO 3664:2025 is the current viewing conditions standard, replacing the 2009 edition withdrawn in July 2025.

Agreeing a colour that can be checked

Most colour disputes are agreement failures, not printing failures. This sequence produces something that can settle one.

  1. Put mixed or simulated in writing, as one line on the purchase order, so nobody later claims a spot match was promised.
  2. Ask for a draw-down or press proof on your production substrate. Not house stock, not a desktop print. The substrate is the largest single variable.
  3. Approve the physical, never the PDF. Sign and date two copies, one held by each side.
  4. Ask what tolerance the press holds for that ink on that substrate, as an instrument-measured difference, and write their answer into the order. A tolerance you were given is enforceable; one you invented is not.
  5. Name the viewing conditions, so both sides judge the sample the same way.
  6. Agree what happens on a fail before there is one: rerun, price adjustment, or accept.
  7. Keep the signed sample as the master, and re-sign it when it fades. An aged master slowly moves your brand colour.

What changes on a short run

Every plate-based method charges you before it prints anything saleable: a plate per colour, a make-ready, and substrate consumed while density and registration are brought to target. That cost is roughly constant at one thousand or fifty thousand, so below a certain quantity it dominates the bill. Four moves change that, and all four are cheaper before the design is finished.

  • Cut colours before you cut quantity. Fixed cost scales with colour count, so four colours reduced to two lowers the floor.
  • Use digital for the first run, on the real board and the real die line, while the artwork is still cheap to change.
  • Gang similar designs. Where SKUs share a die line, a substrate and a colour build, a converter can sometimes run them as one job. Ask before you design.

The artwork that cannot move

Colour is the visible half of an artwork decision. The other half is content that is not yours to place. Identification marks, symbols and mandatory text required in your market are fixed, and they need their space assigned before the logo does, because moving them later means new plates. FAQ

Can a digital press match a Pantone colour?
It gets close on most colours and not close on some. A digital press builds the colour from its own process inks rather than mixing ink first, so the result is a simulation. Bright oranges, deep blues, metallics and fluorescents are the usual failures. Ask for a printed draw-down on your production substrate before you commit to the run.
Why does the delivered box look different from the sample I approved?
Five common causes: the board was not the same board, ink density on the production press sat at a different point from the proof, a varnish or lamination went on after the proof was made, the two were compared under different lighting, or the job moved to a different press. Approving a physical sample on the production substrate removes the first three.
Should the printed device match the printed box?
Only if you have tested it. Device decoration and carton print are different ink systems on different materials, so a reference that matches on coated board usually will not match on a moulded or anodised part. Approve both physically, side by side, under one light source. Many brands deliberately do not match, and use a contrasting device colour instead.
